Tony Schwartz, the founder and president of The Energy Project, sheds light on a critical issue in his book The Way We’re Working Isn’t Working. In it, he argues:

“The way we’re working isn’t working—for us, for our employees, or for our families. It’s not the number of hours we work that determines the value we create. Rather, it’s the quality and quantity of energy we bring to our work, no matter how many hours we put in.”

Schwartz’s point is clear: we are not machines that can operate continuously at the same level. We are human beings with varying energy levels that fluctuate throughout the day, week, and year. There are natural ebbs and flows—periods of high energy and productivity, and moments when we need to recharge and rest.

To help us understand and manage these cycles, Schwartz introduces a powerful concept called The Emotional Energy Matrix. The framework below (picture) outlines four distinct zones which help us understand how our emotions and energy blend to impact our work performance.

1. The Survival Zone: High Energy, Negative Emotions

While we can keep going in this zone, it’s fuelled by negative emotions like stress, fear, anger, impatience, and defensiveness. Although we might still function at a high intensity, staying in this space for too long can drain us. If we don’t address the emotional toll, we risk slipping into the Burnout Zone.

To avoid this, it’s crucial to actively replenish our energy. Focus on practices like better sleep, regular exercise, healthy eating, managing stress, resolving conflicts, and simplifying tasks.

2. The Burnout Zone: Low Energy, Negative Emotions

This is a dangerous zone where exhaustion, frustration, sadness, and even depression set in. In this space, we may feel helpless and disconnected, which can make us appear cynical or disengaged to our teams. If you find yourself here, it’s time to prioritize rest and reset. Take a step back to reflect, recharge, and renew your energy before you can move forward.

3. The Renewal Zone: Low Energy, Positive Emotions

Though it might feel like a luxury, time spent in the Renewal Zone is essential for long-term performance. Here, we find peace, clarity, and openness, which are vital for replenishing our emotional and mental resources. But staying here for too long can lead to complacency and a lack of drive. To break free from this inertia, we need to introduce a renewed sense of purpose—typically through a compelling goal or timeline—to push us into the next zone: Performance.

4. The Performance Zone: High Energy, Positive Emotions

This is the sweet spot where we truly thrive. In the Performance Zone, we’re engaged, motivated, and energized—ready to tackle challenges with enthusiasm and creativity. We’re calm yet inspired, energized yet focused. It’s where we perform at our best and inspire others to do the same.

But even here, it’s important to recognise that sustaining this level indefinitely is not realistic. We must regularly check in with our energy and emotional state, and transition to the Renewal Zone when needed to avoid burnout or slipping into the Survival Zone.

  • Which zone do you find yourself spending the most time in right now?
  • What physical, emotional, spiritual, mental, or practical steps have helped you or could help you bring more energy and balance into your life?
  • How do we apply this in a practical sense? What does it look like in our daily lives and in our prayerful moment?

Remember the goal isn’t to remain in the Performance Zone 24/7—that would be unsustainable. Instead, the key is to develop rhythms and routines that allow you to fluidly move between high performance and restful renewal.

Why not take time to study this concept this month and prayerfully answer the questions above? As you do so let’s be reminded of this biblical encouragement:

“Come to me, all you who are weary and burdened, and I will give you rest. Take my yoke upon you and learn from me, for I am gentle and humble in heart, and you will find rest for your souls. For my yoke is easy and my burden is light.”
